We get asked this fairly often, usually by someone who has parts in service that are looking worn but are otherwise sound, and who wants to avoid the cost and time of a full strip. The answer depends on the condition of the existing coating, the substrate underneath, and what performance the new coating needs to deliver. In some situations recoating over an existing finish is acceptable. In most industrial applications it is not.

Why Coating Over Existing Finish Is Usually a Problem

A powder coating bonds to a substrate through two mechanisms: mechanical adhesion to the conversion coating on the metal surface, and chemical adhesion driven by the curing reaction. When you coat over an existing finish, you are bonding to the old coating rather than the metal. The new coat is only as strong as the bond between the old coat and the substrate beneath it.

If that existing bond is compromised in any way — by age, by UV degradation, by osmotic blistering that has not yet broken the surface, or by any contamination — you will not be able to see it before you apply the new coat. And you will not know it is there until the whole system fails, usually taking both layers with it.

There is also a practical thickness problem. Powder coating already applied is typically 60 to 80 microns. Adding another full coat takes you to 120 to 160 microns. At that build, flexibility is significantly reduced and curing uniformity becomes harder to guarantee on anything with geometry.

When Overcoating Can Work

Conditions where it may be acceptable

The existing coating is intact with no blistering, peeling, or adhesion failure anywhere
The part is not a safety-critical or corrosion-critical application
The application is purely cosmetic — a colour refresh on indoor furniture, for example
The existing film build is at the low end (under 60 microns) leaving headroom
The substrate and existing coating are compatible with the new powder chemistry
A thorough mechanical abrasion of the existing surface has been done first

Conditions where it will fail

Any blistering, chalking, or adhesion failure visible on the existing coat
Outdoor or corrosion-critical applications where the bond integrity matters
Unknown history of the existing coating chemistry or pre-treatment
Parts with tight dimensional tolerances where extra film build is a problem
Any application subject to salt spray, impact, or chemical resistance testing
The customer expects the recoated part to perform like a fresh coat on clean metal

One thing worth being clear about: overcoating a powder coat that has started to fail will not arrest the failure. It will hide it temporarily and usually make the eventual remediation more difficult and expensive. If the existing coating is failing, the only proper fix is to strip back to bare metal and start again.

How Stripping Works

When we strip parts for recoating, there are three main methods depending on the substrate and the geometry of the part.

Burn-off (Thermal Stripping)

Parts are loaded into a burn-off oven at around 400 to 450 degrees Celsius. The coating pyrolyses and turns to ash, which is then blasted or brushed off. Fast, effective, and works on any geometry. Not suitable for aluminium (the temperature is too close to the annealing point and will affect temper), zinc-coated steel, or any part with plastic inserts or press-fit components. After burn-off, parts must be blasted to remove residue and provide a clean surface profile before pre-treatment.

Chemical Stripping

Parts are immersed in a chemical stripper, typically a caustic or solvent-based bath, which breaks down the coating and allows it to be washed away. Slower than burn-off but suitable for aluminium and for parts where heat would cause damage. The stripped surface must be thoroughly rinsed and inspected before pre-treatment — caustic residues will interfere with conversion coating chemistry if not fully removed.

Mechanical Stripping (Blasting)

Abrasive blasting removes the coating mechanically. Effective for heavily corroded or contaminated parts where chemical or thermal stripping alone would not clean the substrate adequately. Leaves a blast profile on the metal surface that actually improves mechanical adhesion for the new coat. Often used in combination with burn-off as a final clean-up step rather than as the primary stripping method.

What Recoating Actually Costs You

Stripping and recoating costs more than a first-time coat on clean metal. The stripping process itself takes time, uses chemicals or energy, and the stripped parts must go through the full pre-treatment line just as if they were new. On a per-part basis, expect recoating to cost 40 to 80 percent more than an equivalent fresh coating job depending on the stripping method and part geometry.

That cost comparison is worth keeping in perspective though. The alternative — letting a failing coating continue to deteriorate on a structural or corrosion-critical part — usually leads to substrate damage that makes recoating more expensive still, or in some cases means the part has to be replaced entirely.

The Question to Ask Before Deciding

The simplest way to frame the decision is this: what are the consequences if the recoat fails? If the answer is that you have to redo it, the cost and inconvenience of doing it properly now is worth absorbing. If the answer is that you can live with it failing in a year or two, overcoating may be a reasonable short-term choice.

For most of the work we handle — industrial components, electrical enclosures, outdoor metalwork — the consequences of a failed recoat are significant enough that we will always recommend stripping back to bare metal. It takes more time upfront and costs a bit more. But the part leaves our line with the same performance guarantee as a new component, and that is worth more to most customers than a cheaper job they will have to redo.

Factory Story

We had a customer bring in a set of powder-coated steel shelving units for a colour change. They had been used in a warehouse for about three years and were in good condition, just the wrong colour for a rebrand. The existing coat was intact, no blistering, reasonable adhesion on a cross-hatch test. We abraded the surface, ran a light chemical clean, and applied the new colour over the top. That was two years ago and the shelving still looks fine. I mention it because it is the kind of case where overcoating makes sense: indoor, non-critical, existing coat genuinely sound, and a full strip would have added cost and delay for no real performance benefit. The point is not that overcoating is always wrong. It is that most parts that come in for recoating are not in this situation, and the ones that are not should always be stripped.
